It's retirement. On the surface, the C-suite looks calmer in 2026. CEO exits through the first half of the year ran 26% below 2025, according to [Challenger, Gray & Christmas](https://www.challengergray.com/blog/tag/women-ceos/), as boards took a wait-and-see approach to tariffs, AI and the economy. Underneath that calm, the generation that has led most organizations for two decades is stepping back. In finance, legal, accounting, and the CEO seat itself, many companies are discovering the next leader isn't ready, or isn't inside the building at all. Retirements are running well above normal while the role keeps expanding into strategy, technology and AI. One search leader told [Fortune](https://fortune.com/2026/02/13/cfo-pipelines-completely-empty-says-search-firm-expert/) that many internal CFO pipelines are effectively empty, because the skills today's role demands were never part of traditional finance career paths. Below the CFO, [Addison Group](https://addisongroup.com/insights/finance-accounting-hiring-trends-workforce-planning-guide-2026) reports acute shortages as many CPAs near retirement. **Financial services.** GC and finance leadership hiring here is often event-driven, triggered by a retirement or an IPO rather than steady growth. That makes it hard to plan for and urgent when it lands. **Legal.** The general counsel role now reaches into AI governance, risk, government affairs and sometimes HR. As long-tenured GCs retire, the successor needs a broader profile than the person leaving. Deputy GCs are increasingly running day-to-day legal operations, which makes them natural candidates if they are developed deliberately. **Human resources.** HR leaders sit on both sides of the crunch. They are being asked to run year-round succession planning for the business while their own function needs transformation-minded leaders, not administrators. **Construction, engineering, operations and supply chain.** Here the crunch shows up as experience scarcity. Data center and power projects are absorbing the small pool of leaders who have delivered complex work at scale, and tariff disruption is changing which supply chain skills matter. When a seasoned VP retires, there is rarely a ready replacement with the same project history. ## Why this wave is different This isn't a simple one-for-one handoff. The roles being vacated have changed, so the successor profile has too. - **The job outgrew the job description.** Boards want leaders who have already guided organizations through modernization, cost programs and restructuring, and can apply that experience to AI. A long-tenured deputy who ran a stable function may not fit. - **Boards are looking outside.** Among large-company CFOs, 28.2% came directly from another CFO seat as of mid-2026, up from 24.8% at the end of 2025, according to [Crist|Kolder data reported by the Journal of Accountancy](https://www.journalofaccountancy.com/news/2026/sep/cfo-hires-increasing-average-age-of-hires-decreasing/). - **The candidate pool is widening.** Younger candidates are getting a closer look for CFO roles, and [Robert Walters](https://www.hrdconnect.com/?p=169025) found 35% of finance leaders are open to non-traditional candidates and 28% are considering talent from adjacent functions. - **Interim leaders are bridging the gap.** Interim and fractional executives give organizations experienced leadership while a permanent search runs, and give the incoming leader a cleaner handoff. ## What smart employers are doing now The organizations handling this well treat succession as an ongoing discipline, not an emergency. 1. **Map retirement risk.** Identify which leadership seats could open in the next three to five years, starting with finance, legal and operations. 2. **Redefine the role before you fill it.** Write down what the seat needs for the next five years, not what the current leader did for the last ten. 3. **Test the internal bench honestly.** Compare internal candidates against the external market so you know whether you have a successor or a hope. 4. **Build a pipeline before you need it.** Proactive market mapping means you aren't starting from zero when a retirement announcement lands. 5. **Plan the bridge.** Decide in advance whether an interim leader, an overlap period or an advisory role for the retiring executive will protect continuity. ## The bottom line The retirement wave is not a someday problem. It is reshaping leadership teams right now, and the companies that plan early will have their pick of the best successors.
